REPORT
Core System Implementations: How to Navigate the Pitfalls Before You Hit Them
    5th September 2025

Celent is in a unique position to be outside observers of many large-scale implementation projects. We see projects throughout the continuum, from incredibly well-managed and organized to, frankly, a bit haphazard. These projects are once in a career projects for most CIOs. Many go through their entire career without such a project. This is less true in today's AI-driven, product personalization world, because their aging systems are just unable to keep up.

All of this is because large-scale implementation projects are hard. Any belief otherwise is naive. The goal of this report is to provide a structure under which your company can review your project and ensure it is on a path towards success. While the focus and examples are aligned with a back-office system implementation, the approaches and techniques apply to any large project, just as a data and AI projects.

Every project can be improved. Some are doing so well that those improvements appear trivial. Those projects are rare. Most projects have major areas where change can affect the entire trajectory of the project. Careers have been broken by failed implementations. Millions have been wasted. This report should lessen that likelihood in your company.

We strongly recommend that this report be used within the context of the overall Celent relationship. Leverage analyst access calls to discuss your specific situation. Often, we can see at least the low-hanging fruit from those conversations. Just having an outside view of your project can go a long way.
